  1. Pull 90–180 days of order lines, not shipment totals. You need pick frequency at the location level.
  2. Classify by ABC velocity, then overlay cube, weight and any handling constraints such as hazmat segregation or temperature.
  3. Run affinity pairs on your top 200 SKUs and note the strong co-pick relationships.
  4. Draft the new map and model expected travel against the current state. If the model does not show a double-digit improvement, the effort is not worth the disruption.
  5. Move in waves during low-volume windows, verifying counts as you go. Never re-slot a whole building in one weekend.
  6. Re-measure after 30 days and adjust. Slotting is a cycle, not a project.
